How We Work

Every engagement is shaped to the client. The first conversation is free. The shape emerges from the conversation.

Four expressions of the craft — Build, Steward, Lead, Teach. Five commercial shapes — Retainer, Embedded AI Leadership, Fixed-Scope Build, Mission-Aligned Partnership, Coaching Engagement. Every combination available; we calibrate to the work that actually needs doing.

Tell us what's happening — what's slow, what's stuck, where you're trying to go. We'll read the topology from outside the work, surface the trajectories we see, and tell you what shape of partnership fits. The conversation is the first intelligence exchange — your signal, our reading, possibility discovered between us.

— THE EXPRESSIONS —
The Four Expressionsverbs, not product categories

Four verbs.

One craft.

Four expressions, one craft. A Build engagement might produce a platform, an automation, an operating system, or an internal tool. A Lead engagement might include strategy work, hands-on coding, team building, and client coaching. The shape of the work changes with the work. The discipline holds across all four.

01

WE BUILD

Systems that fit the shape of your work.

Full-stack platforms. Operating systems for how your team operates. Custom internal tools. Workflow automations. AI agents embedded inside the tools you already use. Whether the right answer is a Next.js + Supabase platform or a Make workflow connecting four SaaS tools, we compose the primitives the problem shape demands. The constant is the discipline — design the system to dissolve the friction at its structural source.

In practiceExamples span: Genesis (AI-native platform), TWE Events (operations OS), Horizon Parts (distribution intelligence), Zoning Signal (regulatory decoder), Job Forges (persistent agent workspaces), internal tools, agent orchestrations, custom integrations, MCP servers.
02

WE STEWARD

The system compounds the longer you use it.

Every system we ship is designed to compound the longer you use it. Stewardship is the discipline that makes the compounding possible — framework updates as the substrate evolves, knowledge curation as the domain shifts, capability evolution as new primitives reach production. The partnership is the product.

In practiceThree tiers — Substrate (foundation current), Domain (knowledge current), Evolution (system becoming). Tiers compose inside a retainer and escalate as the partnership deepens.
03

WE LEAD

The Director-of-AI function, on retainer.

Leadership-rhythm presence. Hands-on builds of the first production systems. Playbooks and skills for the team. Coaching that transfers capability. Client-facing work where applicable. Vision work that keeps you ahead of where the field is moving. Documentation discipline so the system stays legible to the team that inherits it. Hiring support when the company grows past fractional leadership.

In practiceThis is Embedded AI Leadership — the engagement shape for companies bringing the Director-of-AI function in on retainer. See the dedicated section below.
04

WE TEACH

Your team, at the capability of someone who lives in this substrate daily.

Field Engineering, agent design, MCP server architecture, system design for AI-native products — the craft distilled into playbooks, skills, and coaching sessions that transfer capability to your team. The goal is compound capability — ours keeps growing, yours keeps growing, we stay partners.

In practiceFixed-duration coaching programs. Custom curricula built around your domain and stack. Workshops on specific primitives (durable agents, MCP, Chat SDK, Skills). Playbook development for team-wide AI fluency.
— THE SHAPES —
The Engagement Shapescommercial structure, shaped to you

Five shapes.

Priced per partnership.

Every engagement begins the same way — a conversation. The shape emerges from what you're trying to do. These are the commercial structures we work inside; each can carry any combination of the four expressions.

A

Monthly Retainer Partnership

We work inside your rhythm. Strategy, builds, stewardship, coaching — all in one relationship.

The most common engagement. For companies that want MainThread inside the workflow, not adjacent to it. Monthly fee shaped to the scope. Rolling commitment, typically quarterly minimum. All four expressions available inside a single retainer — you bring what you need; we calibrate where the attention goes.

B

Embedded AI Leadership

The Director-of-AI function, on retainer, inside your leadership rhythm.

For growing companies that need the AI function but are not ready to hire the full-time Director of AI / Head of AI / AI Architect the role would require. Deeper commitment than a standard retainer — we are positioned as the AI leader in your leadership rhythm, not a capability alongside it. Typical engagement runs multiple quarters; many continue a year or more, with a clean hand-off when the company scales past fractional leadership. See the dedicated section below.

C

Fixed-Scope Build

When the outcome is well-defined, we ship and hand off.

For engagements where the deliverable is clear, the scope is bounded, and the client wants a shipped artifact with an optional stewardship continuation. Fixed fee. Fixed timeline. Clean delivery. Typical timelines run from a few weeks for focused tools to a few months for full platforms. The cleanest path when you know what you need built and we both agree the shape is right.

D

Mission-Aligned Partnership

When the work aligns with causes we believe in.

Reserved for organizations whose mission aligns with values we hold. The commercial structure flexes — reduced fees, build-first-pay-later arrangements, equity-for-work structures, or other shapes the alignment warrants. Engagement length and structure are shaped to the work — retainer, fixed-scope, or ongoing partnership, depending on what the alignment calls for. The alignment has to be real. The shape is selective. When it fits, it is how we contribute to the work beyond the work. See the dedicated section below.

E

Coaching Engagement

When a team wants to build their own capability.

For teams that don't need us to build the system — they need us to coach them into the builders they want their team to become. Six- to twelve-week programs. Custom curricula around the client's domain and stack. Transfer of capability as the explicit goal. Works well alongside internal hires who are new to AI-native development and need a senior voice shaping their growth trajectory.

— EMBEDDED AI LEADERSHIP —
The Role You're Hiring For

We fill that function on retainer.

If you've written a job description for an AI Architect, Director of AI, Head of AI Strategy, Chief AI Officer, VP of AI, AI Engineering Lead, or Forward-Deployed AI Engineer — someone who owns the strategy, builds the systems, leads the team, and coaches the clients — you've named a function every growing company eventually needs. Finding the right person takes six to twelve months. Onboarding takes six more. Market compensation for the rare combination of strategist and builder runs well into six figures with full benefits before the first system ships.

Embedded AI Leadership is how MainThread fills that function — inside your leadership rhythm from week one, with a clean hand-off when the company scales past fractional leadership. The person who would take the job, available in a different shape.

The rare combination. The function lives where strategy and execution refuse to separate. AI vision at the leadership table. Hands-on builds at 2pm on a Tuesday. Coaching calls with the team and with clients. Documentation discipline so every system stays maintainable. Stewardship that compounds the longer the partnership lasts. The combination of visionary leader and hands-on builder, equally comfortable whiteboarding architecture with the founder and debugging an automation under deadline, is the wedge. MainThread fills that combination on retainer.

What the engagement includes:

  • Leadership-rhythm presence — in leadership team meetings, weekly or biweekly, as a core voice on AI direction
  • Strategy authorship — the AI roadmap written by us, with you, and presented to the leadership team in your voice
  • Hands-on builds — the first production systems ship fast; the team sees capability before they read about it
  • AI agents, assistants, and internal tools built with Claude, ChatGPT, and other LLMs — Q&A bots, automated review workflows, knowledge assistants, onboarding flows, custom dashboards
  • Workflow automations using Make, Zapier, n8n, or similar — multi-step pipelines with conditional logic, error handling, and edge-case coverage connecting CRM, accounting, communication, and operational tools
  • MCP server architecture and Anthropic Skills development — the substrate vocabulary the team uses to compose new capabilities on demand
  • Internal applications and dashboards built with Replit, Lovable, Bolt, Claude Code, or production-quality vibe coding — frontend, backend, auth, deployment
  • Data layer stewardship — structured databases (Supabase, Baserow, Airtable), knowledge bases, document pipelines, the substrate that powers reliable AI outputs
  • Team coaching and enablement — playbooks, prompt libraries, skill files, and direct coaching sessions so non-technical team members can self-serve AI workflows
  • Client-facing work — joining client calls to demonstrate AI capability and coach clients on how to think about AI in their businesses
  • Vision work — ongoing frontier scouting, so the company stays ahead of where the field is moving
  • Documentation discipline — every system shipped is documented to the level where a successor could maintain it
  • Hiring support — when the company grows past fractional leadership, we help hire and onboard the full-time successor and hand off cleanly

What an Embedded AI Leadership engagement typically delivers in the first 90 days:

  • At least three production-ready AI systems shipped — client-facing tools, internal applications, agent workflows, or some composition
  • Documented automations connecting at least three core business tools — CRM, client portal, accounting platform, communication stack, whatever the operating substrate requires
  • Cleaned and organized data infrastructure that reliably feeds agents and dashboards — structured databases, knowledge bases, document pipelines
  • AI playbooks and prompt libraries that non-technical team members use independently — capability becomes durable across the team
  • Strong adoption across the team for the AI tools shipped — the work earns its place by being used
  • An AI roadmap presented to leadership with clear priorities for the next six to twelve months
  • Direct AI coaching with leadership and (where the engagement includes it) with clients — translating complex AI concepts into language non-technical operators can act on

The shape of the engagement. Engagements flex to fit the work and the operator. A small business with a focused AI build looks different from a growth-stage company building its full AI function. Both shapes fit. There is no fixed rate card because there is no fixed kind of partnership — the studio meets the work where it lives. The conversation establishes the shape; the shape establishes the commercial structure.

When the company grows past the shape embedded leadership can hold, we help you hire and onboard the full-time successor, and we hand off cleanly. Stewardship continues on a lighter tier as the new leader gets up to speed. The system we built together keeps compounding after we step back from the leadership seat.

When the work

aligns with causes we believe in.

We hold capacity, selectively, for organizations whose mission aligns with values we care about beyond commercial optimization. When the alignment is real, the commercial structure flexes — reduced fees, build-first-pay-later arrangements, equity-for-work structures, or whatever shape the specific work warrants. This is how we contribute to work beyond the work.

The causes that resonate most with the studio — a starting register, not exhaustive:

01

Feeding people

Food security, meal-distribution logistics, hunger relief, supply-chain work for food-focused nonprofits.

02

Ocean and waterway stewardship

Organizations like The Ocean Cleanup and 4ocean. Marine protection, restoration, monitoring.

03

Environmental restoration

Climate mitigation, land conservation, ecosystem recovery, regenerative agriculture.

04

Educational access

Literacy programs, free or low-cost education platforms, teacher-support systems, access for underserved communities.

05

Community-serving nonprofits

Organizations doing meaningful work with thin operational support — where the right software could return hours of staff capacity to the mission.

If you lead an organization whose mission resonates with the register above — or with an adjacent cause whose shape fits — reach out and tell us what you're trying to do. If the alignment is real, we will find a way to do work together.

The Invitation

Tell us what's happening.

We'll tell you what we see.

Every engagement begins the same way. You describe the work that's slowing, the decision that's hard to make with the data you have, the vision that's bigger than your current team can execute alone. We listen. We offer our read — what the phase space looks like from the outside, what trajectories we see available, what shape of partnership fits. Or we tell you the fit isn't right and why.

The conversation is free. No commitment until the shape is clear.
